Leadership Assessment: How to Measure Leadership Capability
A leadership assessment measures how a manager actually thinks and decides, not how likeable they seem in a survey. This guide compares the main leadership assessment tools, explains what each format predicts, and shows how to run an assessment round HR can defend to the board.
What a leadership assessment measures
Leadership assessment is the systematic measurement of a leader's capability to make good decisions in realistic situations. The strongest formats place the leader in a concrete scenario and score the reasoning behind the chosen response — a far better predictor of on-the-job behaviour than personality preference or self-reported style.
The four main types of leadership assessment
- Situational judgment tests (SJT) — scored realistic scenarios; highest predictive validity for decision quality
- 360-degree feedback — perception and blind spots, but sensitive to team dynamics
- Personality and style inventories — describe preference, not capability
- Assessment centres and simulations — high fidelity, high cost
Six dimensions worth measuring
- Situational decision-making
- Strategic thinking
- Executive reasoning
- Stress resilience
- Learning agility
- Innovation
How to run an assessment round HR can defend
- Define whether the assessment supports development, succession, or selection.
- Assess the whole cohort in one window so results are comparable.
- Tell participants what is measured and who sees the results.
- Release individual reports before aggregate reporting.
- Repeat after 6-12 months to get a trend rather than a snapshot.
